The Software RFP Trap for Small Dealerships

Small foodservice equipment dealers often approach software evaluation with a full enterprise RFP process — and stall out for months without deciding anything.

A five-person dealership decides it's time to evaluate takeoff software. The principal is thoughtful. They want to do this right. They've been burned by software decisions before. This time, they're going to run a proper evaluation process.

Six months later, they're still running it.

Three vendors have been shortlisted. Two product demos are scheduled but haven't happened yet. A spreadsheet comparing features has been started but not finished. The team has agreed that a decision "makes sense by end of quarter." Which quarter is now a moving target.

This is the software RFP trap, and it catches more small dealers than anyone realizes. The process that feels like due diligence is, in practice, a mechanism for never having to decide.

Where the trap comes from

The instinct behind the RFP trap is reasonable. Software decisions are consequential. Switching costs are real. Nobody wants to pick the wrong tool, sign a contract, migrate their data, train the team, and then discover the product doesn't fit.

So small dealers apply the evaluation framework they've seen larger organizations use. Formal requirements documents. Vendor shortlists. Multiple demo rounds. Stakeholder interviews. Reference calls. Scoring matrices. Side-by-side comparisons.

The problem is that this framework was designed for enterprise software decisions involving hundreds of users, eight-figure price tags, and multi-year contracts. It's wildly overkill for a decision that affects a team of five, costs a few hundred dollars a month, and can be canceled on thirty days notice if it doesn't work.

The process costs more than the decision

A small dealer running a formal software evaluation easily burns forty to sixty hours of senior time before deciding anything. Principal reviewing vendor websites. Estimator sitting through demos. Operations person drafting requirements. Follow-up calls and reference checks.

At senior fully-loaded rates, that's many thousands of dollars of internal cost on the evaluation process itself, before any software has been purchased or any value has been captured. The process exceeds the first year of software cost for most tools in the category.

Worse, the time spent on evaluation is time not spent on the actual problem the software is supposed to solve. Every week the evaluation drags on is another week the team is doing bids the old way — with all the associated capacity and margin costs that prompted the evaluation in the first place.

Analysis paralysis is rational

The RFP trap looks irrational from the outside but makes sense from the inside. Every week a decision is delayed is a week the principal doesn't have to commit. Every new vendor added to the evaluation is a reason to extend the timeline. Every demo that goes well also surfaces questions that need "a little more information" before deciding.

This isn't stupidity. It's risk aversion operating in a system with no deadline. A large enterprise buying major software has a budget cycle that forces a decision by a certain date. A small dealer evaluating a workflow tool has no such forcing function. The evaluation can continue indefinitely, and often does.

Meanwhile, the pain that prompted the evaluation — the overloaded estimator, the missed bids, the margin pressure — gets absorbed as the status quo. Humans are remarkable at normalizing chronic pain when there's no moment of acute crisis forcing action.

The sunk-cost loop

Once an evaluation has been running for a few months, the sunk cost itself becomes a reason to keep going rather than decide. "We've put too much time into this to pick the wrong one now" becomes the unspoken logic. More demos get scheduled. More features get compared. The bar for "enough information to decide" keeps creeping upward.

The sunk-cost loop is how three-month evaluations become six-month evaluations become year-long evaluations that ultimately produce no decision at all. Eventually the principal moves on to other priorities, the evaluation dies quietly, and the dealer keeps doing bids the old way. The status quo wins by default.

The right process for small-dealer software

The better evaluation framework for a small dealer looks almost nothing like a formal RFP. It looks more like a hiring trial. Pick the one or two tools that seem most likely to fit. Sign up for a pilot or short commitment. Use the tool on actual work for two to four weeks. Decide.

This approach has a few properties that the formal RFP doesn't:

  • It generates evidence from real use rather than vendor demos
  • It has a natural deadline (the pilot period), which forces a decision
  • It fails fast if the tool doesn't fit, with minimal sunk cost
  • It captures value immediately if the tool does fit, rather than deferring benefit to post-evaluation

The total time investment is usually less than the evaluation process would have been, and the information generated is dramatically better. Demos tell you what a vendor thinks their product does. Using the product on actual work tells you what it actually does.

The decision is reversible

The other piece of the mental unlock is realizing that modern workflow software decisions are largely reversible. A tool that costs a few hundred dollars a month and can be canceled on thirty days notice is not a lifelong commitment. The downside of picking the wrong one is a month of moderate inconvenience. The downside of not picking any of them is another year of manual bid prep.

When the decision is framed as reversible — as an experiment rather than a commitment — the paralysis tends to resolve on its own. The question shifts from "which is the best tool" to "which one should we try first," and that question has an answer that can be reached in a week rather than six months.

The small-dealer advantage

Large dealers genuinely need formal software evaluations, because their decisions have bigger blast radius and more stakeholder involvement. Small dealers don't. The ability to make a quick decision, try something, and iterate is one of the few real advantages small operators have over consolidated competitors.

Small dealers that treat software evaluations like enterprise procurement give up that advantage for no benefit. Small dealers that treat them like hiring trials keep it.

Avoiding the trap

The most useful discipline for any small-dealer principal evaluating software is a time-boxed process. Decide up front how much total time the evaluation will consume — one week, two weeks, a month at most. Spend that time looking at options, picking one to trial, and running the trial. Then decide.

If the trial produces a clear yes, sign up. If the trial produces a clear no, either try the next option or shelve the project and revisit in a quarter. What doesn't work is indefinite evaluation without a decision deadline, which is how small dealers end up six months and forty hours in with nothing to show for it.
